Identify the key actions that predict trial conversion (your "aha moment").
Analyze converted users
Look at users who converted: What features did they use? How quickly? How often?
Define activation criteria
Example: "Activated" = Completed setup + Used core feature 3x + Invited 1 team member
Track events in Segment
Implement tracking: trial_started, feature_used, team_member_invited, setup_completed, trial_converted
Work backwards from converted users. What did 80% of converters do that 80% of churned users didn't?
Send the right message based on what users have (or haven't) done in your product.
Create user segments
Intercom → Segments: "Activated" (hit all criteria), "Stuck" (started but not activated), "Dormant" (no activity 3+ days)
Build email series for each
Activated: Upgrade benefits, social proof. Stuck: Feature education, support offer. Dormant: Re-engagement, "need help?"
Set up triggers
Intercom → Messages → Start based on: User entered segment + Time since last email > 2 days
Add in-app messages
Tooltips/modals for key features they haven't discovered yet
Best performing trial emails: Day 1 welcome, Day 3 core feature highlight, Day 7 case study, Day 12 deadline reminder
Notify sales when high-value trial users show buying signals.
Define hot lead criteria
Example: Company size 50+, Activated within 3 days, Visited pricing page 2+ times

Set up Slack alert

Set expiry countdown

Differentiate by activation
Activated users: Full-price offer (they see value). Non-activated: Discount or extended trial offer
Build win-back sequence
Day 7 post-expiry: "We miss you" + new feature announcement. Day 30: "Things have changed" + discount. Day 60: "One more chance" + significant offer
Track and iterate
Measure: Trial-to-paid rate, Time to convert, Win-back rate. Iterate on messaging based on data
Offering a 20% discount to non-activated churned trials can recover 5-10% of them
Don't offer discounts to activated users who haven't tried to cancel - they'll pay full price
